The humanity ante

The “ante” in poker is a bet that every player has to make before the hand is played. Before the cards are dealt, each player puts some money on the table – usually a small amount – and this makes it harder to fold one’s cards and walk away. The ante puts everyone a little bit on the hook for each and every hand.

In some games, it’s customary for the ante (called the “blinds”) to rise as time passes. Late in the evening, the blinds get big enough that they change the character of the game: players have to pull out a whole new set of tactics and strategies when the blinds are huge.

A similar dynamic is at play when two people sit down across the table for a first conversation – or for their first important conversation. While the rules of this game aren’t as explicit, there’s an ante that each player puts on the table from the outset. This is an emotional ante, a statement of how human you’re going to be in this conversation and in this relationship. You can see the first glimpse of this ante as the players answer questions like “how are things going?” and “what’s been happening on your end?”  The true question you’re answering is: “how real are you going to be?”

I’ve increasingly found that most people will match the humanity ante I’m willing to put on the table. Hold my cards close and they will too. Be willing to take some risk, to show my own humanity – in the form of being willing to share my challenges or flaws, my dreams or my frustrations – and they will also.

This is basically the opposite of what we’re taught in big institutions. These institutions exert a strong socializing power that slowly and deliberately beats the humanity out of us. The message is: be as un-human as possible, because that’s what it means to be a professional. (This is the same reason the emails from these institutions are so unreadable).

Part of what we have to remember is that to do anything that matters we must dare to do emotional labor. And for us to do that emotional labor together, the first step is that we show up as full human beings.

Ante up.

Layers

The pavement on the cross-streets between 9th and 7th avenues between 14th and 23rd streets have been stripped for the past month. The first step here is milling, which takes off the top layer of asphalt in preparation for repaving, and, maybe because the city is in the midst of filling nearly 300,000 potholes, these streets have remained exposed and bumpy for weeks.

Here’s what it’s looked like.

In these few weeks, we’ve gotten to see what lies underneath: layers of patching, the old covering of potholes, extra asphalt around manholes. Sometimes even the cobblestone, which must be nearly 100 years old, is exposed, making me wonder if any more paving lies between that and the sewer system.

It’s a hodgepodge that’s been built up, layer by layer, over decades, one that we rarely see.

It is easy to be fooled by the thin veneer, the smooth top layer that is so easy to glide across. This layer fools us into thinking that it came into being fully formed. But of course everything builds on what came before it, on what lies below.

In seeing all this I’m reminded of the grimy past of New York City, of a time of dirt and struggle and disease, a time when this neighborhood was the home to slaughterhouses and slop in the streets, not fashion boutiques and 16 Handles.  Today’s glossy world sits adopt that messy history, one we are quick to forget at our peril.

I can’t help wondering how it’s come to pass that today’s reality feels so normal.  How, in a world where glamor and wealth and radical inequality has become the norm, we manage see only that top layer while ignoring the deeper moral questions that lie beneath: When did we go from building a system that rewards winners to one where the winners, quite literally, take all? And why does it seem so easy to drown out the quiet sound of people throwing up their hands and turning their backs on a system that doesn’t work for them?

Some of this stems, I think, from being fooled by that thin veneer, one that shields us from the fact that our success is not just the product of our own efforts. We literally stand upon decades, even centuries, of groundwork that came before us – times of toil and trouble and near misses that somehow all added up to this life, here and now. The foundation of our comfort, our accomplishment, and our success is our dumb luck of being born into lives in which deploying effort, brains and resources yields results.  That’s a winning lottery ticket held by precious few.

Sure, we deserve credit for our own effort, guts, and ingenuity.  But let’s not forget that we are nothing more than the top layer.

Strengths, and Weaknesses

I got back on my yoga mat this morning for the first time in a long, long time.   I used to have a regular practice, but my days keep getting fuller, my kids are going to bed later, and time is squeezed.

Yoga is a healing practice, and lately, without yoga, I’ve been walking around only noticing the things in my body that hurt a bit: my left knee, thanks to a torn ACL 20 years ago; one of the joints in my left foot; my right Achilles tendon that I tweaked a bit playing squash; the rotator cuff on my right shoulder that is still only back to 90% three years after an over-zealous week of vacation-tennis. As I walk down the street, I cycle through a broken record of “knee, toe, heel, shoulder….” as I notice the discomforts.

On the yoga mat, things feel a little different. I had a yoga teacher years ago, a guy named Rolf Gates, who, only joking a little bit, would demonstrate a flowing series of yoga poses and say, in his booming voice, “Now, say to yourself while doing these poses, ‘I am the most beautiful yogi in the world!’” It was silly, but it also made us all move with a little more poise, a little more grace. Being on the mat is a chance to feel more – to feel the parts that ache a bit, sure, but also to feel yourself being strong, graceful, and balanced.

It is so easy to walk around feeling only what hurts, to feel only the parts that aren’t working. We hear feedback about something we did wrong, and that becomes our whole story for a day, a week, sometimes even months or years. The perceived faults and shortcomings become everything, the throbbing knee or aching tendon that are the only things in our consciousness; while the things that went great, the thing that come easy to us, all of the areas where we shine, fade away.

Let us recognize the areas where we are still falling short, our niggling injuries that hold us back. But let us never let them eclipse all of the things that make us special, the things that are in clear view to everyone except – sometimes – us.

What we need from you isn’t better thinking, more analysis and caveats, the low-probability risks you’ve explored, and how you’ve smoothed the edges.

What we need from you is the fearlessness to put your best ideas out in the open,

unadorned

for everyone to see.

Not more smarts, more courage.

Maybe the dragon isn’t the problem

I just walked past a smiling blind woman – blond, straight hair, in her 30s and dressed for spring – walking down a crowded 5th Avenue street in rush hour. She and her golden lab guide dog were perfectly synchronized, and she was the picture of calm, serene confidence amidst the crush of people and traffic.

I wonder what it took for her to be able to do this – not just learning to walk with, communicate with, and trust her dog, but the courage and determination she’s showed at countless junctures in her life to get where she is today.

The thing about accomplishing great things is that it requires consistently making the decision to be brave, to show up, to overcome your own doubts and fears and the voices in your head. That fear is the dragon you have to slay each and every day.

The tricky part is that the dragon has allies. It needs them, because it knows that when you step into the arena, ready for pitched battle, it’s not hard for you to rev up your adrenaline, strap on your shield, and wield your sword for the big fight. The dragon fears that.

What is hard, though, is getting out of bed every morning to prepare for the fight. Here’s where the dragon’s secret allies come out: smiling cherubs with pointy horns hidden in their hair, cajoling you, teasing you, luring you into a stupor. “Do you really want to fight today?” “Think how dirty you’ll get, how tiring it will be.” “Things are fine the way they are now.” “Is it really worth it to put yourself out there?” “Stop rocking the boat.”

You ignore them, most days, but their chorus is seductive. If you let them, over time – months, even years – they douse the fire in your belly.

We can’t let that happen.

For those of you showing up in the arena every day, I offer you the choice to plug your ears to their Siren song.

And for those of you not yet showing up to fight, I implore you, at the least, to silence the peanut gallery commentary that saps others’ bravery and courage. If today isn’t your day to step into the arena, the amazing, powerful thing you can do is to seek out others’ moments of bravery, of insight, of courage, of grit and determination and moxie, and celebrate them.

If you see a flickering flame, protect it from the wind, add kindling to the fire until, eventually, it roars.

Because none of us actually believes that what we need in the world is less courage (or more pointy-headed cherubs).

Courage quotient

What is your courage quotient?

What will it take to have you go towards:

…a feeling of discomfort?

…a place that is just outside where you normally sit?

….an action that you’ve talked about with a few people but have never taken?

…an idea you have that you’ve wanted to share, but you’re afraid it will get shot down?

…something that you’ve been building but have kept hidden away from everyone who matters?

It’s all too easy for all of us to get caught in behavioral ruts – patterns that have worked for us so far.   These can create parallel emotional ruts, a safe emotional space whose safety comes from nothing more than a sense of familiarity.

It’s like you’re standing at the side of a pool, thinking about how cold the water will feel when you jump in.  And the time keeps passing until it’s impossible to stop thinking about that first moment, that big shock that’s coming to the system.

It’s true, it might be a big shock.  But only for a minute, and then it passes.  The truth is that few of us will look back at our lives and think “I was too bold.  I was too courageous.  I reached too too far for the things that really mattered to me.”

No one’s asking you to be Lewis Pugh, not yet at least.

Going towards truth

Takes guts, involves risk, can feel like walking through the fire.

Turning away, though, doesn’t mean that the truth you’re ignoring doesn’t exist.  It just means that you’re choosing not to see it and stand before it.

Bear witness, find courage, go towards truth.

Just you

A number of years ago I bumped into an old family friend, a senior partner at a law firm, on the 7:30am Delta Shuttle from New York to DC.  For me, catching that flight was always a discombobulated mad morning dash of stuff and stumbling through security (shoes, belt, bag, computer…) and grabbing a few newspapers for the flight.

As we were going down the aisle in the plane I noticed he had nothing with him – no briefcase, no suitcase, nothing.  I asked him about it and he said, “They asked me to come down to DC for the day, so I’m going.  What they asked for is me and that’s what they’re getting.  Nothing else.”

It was said tongue-in-cheek, with a smile, but I liked the point he was making.

At some point you need to strip it all away, the busyness and the stuff, the laptops and the schedules and everything unnecessary, and realize that in the end it’s just you, laid bare.  What you have to offer, the clarity of your insights, what you, unadorned, bring to the table.

Clean, simple, no additional baggage.

Out loud

What if you committed, for a little while, to verbalize the great ideas that pop into your head?  The important, risky (-seeming) ideas that represent what’s really on your mind.  The ones that you don’t say because they’re a bit too real, too honest, too to the point.

There are few skills more important than being able to say the right thing at the right time in the right way to shift a whole conversation.

One-on-one conversations, group conversations, high-stakes and low-stakes conversations, all are susceptible to that kernel of truth and insight that breaks them wide open.

The entire business school case method is geared, ultimately, towards teaching this skill.   For two years you sit with 85 incredibly bright people, and the class is orchestrated by a Professor who, if she’s good, is looking for just one thing: getting students to learn how to integrate the case content and the points made by other classmates, pulling those threads and her own observations together to get to real insight, all in a way that move the discussion forward.

You can save yourself $200,000 and two years at a top business school by starting, today, to say your great, good and OK ideas out loud.  The best place to start?  Not necessarily the ideas you think are the best ones.  Start with the ideas you’re afraid to say out loud, the ones that make your heart beat a little faster.  Fear is a great indicator of how real they are and how much truth they contain.

It’s true that saying these things in a way that they are actually heard is itself an art.  But you’ll never practice that art if your most important ideas are kept under lock and key.

Some talk is cheap

The meeting you cancel because the topic has been covered, because the work is done, is a gift to everyone.

The meeting you never have because the conversation is too real or seems too hard – that is the real waste of time and opportunity.

It’s not time that’s scarce, it’s courage.
