Mailing it in

Today I received emails from class representatives from both my high school and graduate school asking me to give as part of an annual campaign.

Both asks were identical: our participation rates are low, please give so we can increase that number (one of them said that if we got to 40% our class could get a free dinner…we were at 13% and have a few days to go.  Good luck with that).

It’s such a dismal approach that I can’t dignify it by calling it fundraising.  It feels like a bill collector aiming for the lowest level of shame (“give us something”) in the hopes that if you pester people enough with a safe, familiar approach you’ll create enough miniscule annuity streams that it will somehow pay off in the end (it doesn’t – the math doesn’t work).

It would take so little to tell one – just one – very short story:

Dear Sasha,

I know how busy you are and how many emails you receive.  I also know how important [school] was to you, and I wanted to tell you one story that caught my attention last year, and I hope that reading this will encourage you to give as part of our annual campaign [LINK].

When we were students, only 15% of our class received scholarships.  Now that number has jumped to 65%.  Just last year, [name] who was on a full scholarship to [school] was accepted to a [great school], also on a full scholarship.  She is aiming to be an engineer and is already part of an incredible research lab working on bioinformatics.  [Name] was always a leader in the [school] community, and while we aren’t surprised at her success couldn’t be prouder – and it’s a success we can all share in.

We’re hoping you will join your classmates and give this year to support this kind of success.  We all share the sense that the education we received was the foundation of so much we’ve accomplished in our lives.  Let’s do what we can to share that success with others.  Even just $10 to show your participation would mean a lot.

– Class representative

This letter I’ve written isn’t even that good, but it’s a start.  It shows respect to the recipient.  It takes a stab at creating an emotional connection and allows the alumnus to ascribe meaning to the action you’re asking him to take.  It reinforces the connection he already feels to the institution.

“That’s the way we’ve always done it” is no excuse for doing something without an ounce of heart, soul, or courage.  Give all of us the respect of showing us why you’re asking, and (if you dare) take the added step of helping us understand that we already are part of something that was hugely important in our lives.

You’re contacting people anyway.  Why not try to make it good?  Lord knows it couldn’t be any worse.

No irrational action

I used to dismiss what looked like irrational action.  I’d watch people’s behaviors and, when things didn’t make sense to me, I’d let it go.

“Sometimes people do things that just don’t make sense” was a safe refrain.  Maybe they didn’t have enough information or do the right analysis or sometimes actions just don’t make sense.  My overly-rational mind would see irrational action and deduce that the person had failed to analyze something properly, understand its implications, or explain themselves clearly.

Talk about a misdiagnosis.

People only do things that make sense (to them), and while I know we all make errors of judgment and analysis, these days anytime I have a “that just doesn’t make sense” reaction a little alarm bell goes off.

By way of analogy, I only recently figured out that getting really nervous about a new idea or a project – and feeling like maybe I should just drop it – is a great indicator that I’m on to something really important (nervousness = my lizard brain resisting me doing something significant and worthwhile).

Similarly, every time someone does or says something really irrational that’s a great moment to pay extra attention, to try to figure out what’s really going on – not rationally, on an emotional level.

These are great sensors to have on in fundraising situations, because it is so difficult (and slightly taboo) to talk about why and how real fundraising decisions are made.  You spend time in a long cultivation, building to what seems like a strong, jointly-developed funding opportunity, and at the last minute something veers completely off-course.

There’s no such thing as irrational action.

When I see an “irrational” response, I know that I’m the one whose information about, understanding of, and diagnosis of a situation is not (yet) on the mark.

It’s a great time to pay extra, not less, attention.  It’s a great time to listen more.

Fundraising problem

Here’s the conundrum: transactions happen today, relationships build over months, even years.   Real relationship-building doesn’t conform to rules of thumb or your annual targets.  Also, if you’re building from scratch, it could take years to get from here to there.

Meanwhile, you feel like you have a fundraising problem today.  Your real problem is that you’re the only person who has that problem.  Your potential funder does not have a fundraising problem.  Or a giving problem.  She has, we hope, a “getting something done in the world” problem.

The paradox is that doing this right is a long term build and you have to be clear about what success looks like.  The seemingly contradictory mistakes you must avoid are: 1. Walking around and just seeing your short term needs; and 2. Never being ready with a real, crisp, compelling ask at the right time and the right way.

When is that right time?  It’s kind of a Goldilocks question, but if you’re not sure what your answer is my bet is that it’s sooner than you think (better to ask too soon and fail a few times than to wait too long).  Through it all, you need to experience and communicate a sense of urgency about your mission, clarity about what you’re doing, and readiness to articulate what you are trying to accomplish and how a funder can be a part of it.

But people, like dogs, can smell fear and desperation a mile away.

Speaking of email

What do you do when you’re running around and don’t have time to reply to an important message?

How about: “Thanks for this, just wanted to let you know I received it…I’ll reply in full in the next 48 hours.”

This allows you to:

  1. Figure out if you can just as easily reply in full in the time it’s taken you to ask for more time
  2. (For things that will actually take real time to reply) Let the person on the other end know their message was received and that you’re working on it.

Like it or not, radio silence doesn’t build relationships.

Stories, Facts and Synthesis

Break down any presentation and you’ve got three building blocks: stories, facts and synthesis.

Since we’re generally not comfortable as storytellers, and since it feels safe to report on the facts, lots of presentations divide up the pie like this (“we did this and then this and then this.”)

There are two shifts we can make across the board so that we can connect with our audience.

The first is to radically change the balance between the three layers of the pie – spending about equal time at each level.

The second, equally important, is to realize that your facts are only there to work for your stories or to support your synthesis.  That means you only share facts that serve either to substantiate a point that a story makes someone feel; or you share facts that serve as a jumping-off point for synthesis (aka “the big picture” or “the takeaway”).

Facts that aren’t working for you are facts we don’t need to hear.

TED and introverts part 2: Structures or Incentives

Commenting on my post last week about TED and how introverts can work the room, Joey Katona asked what incentives TED creates to get people to socialize and network.

The answer is: none.

What they create are structures that facilitate social interaction – everything from the composition of the attendees, the physical space, the food provided, the agenda, everything.

Let me give a concrete counter-example of another conference with equally impressive attendees.  The amount of socializing that occurred (especially between people who didn’t already know each other) was very low, and it was because of the physical space: traditional hotel ballrooms in a giant hotel.

The vastness of the “not in the conference hall” space resulted in people naturally dispersing at every break; there weren’t many chairs or food in the hallway so it wasn’t easy to find a comfortable way to talk; the amount of unprogrammed time was limited; and on and on.

We are naturally social creatures whose behavior is hugely influenced by our physical environment.

If you want to create spontaneous and productive socialization at a conference, the first step is to actually decide that doing this is one of your goals.  That means that you spend as much time and energy thinking about the “non-programmed” time as you do about the program (the speakers, the official program, everything that your conference appears to be about).

By way of example, some of the zillions of structures that TED puts in place to make socializing more likely:

  • Significant non-programmed time for socialization
  • Numerous places to get food during breaks, so that groups sizes are manageable and you don’t wait too long for food (but you talk a bit while you’re waiting on line)
  • At least 12 “social spaces” designed for sitting and talking….
  • ….with simulcast of the main stage event so that you can keep on talking if you’re having a great conversation
  • Lots of nooks and crannies to explore, sponsored by various companies, where you’re likely to find someone else interested in something you’re interested in (even if that’s paddleball)
  • Giant name tags with pictures, your name, and three things to “talk to me about…”
  • An out-of-this-world, curated audience, resulting in huge positive feedback every time you meet someone new – because folks are so amazing
  • Etc.

Your conference doesn’t have the resources that TED does, but that doesn’t matter.  The moment you decide that getting people to talk to each other is important you’ll start seeing things differently.  Then it’s up to you to have fun with the physical environment, how you use time, the food you serve, the music you play, what you do with the lights….everything really.

You won’t get it right the first time but have 10 attendees you love and care about and 10 young people on your staff spend the whole conference watching how people do and don’t interact, what spaces and what time blocs worked and didn’t, and debrief that after the conference.  You’ll be amazed what you discover.

How introverts can work the room

I just got back from the TED conference, which always pushes my thinking and my sense of possibility.  One of the many exceptional things about TED is that it is organized to create ample opportunities for attendees to spend time together in substantive conversation.  This is a lot of the reason that people keep showing up every year (after all, the talks are going to be available online), and while nothing can compare to the supercharged power of TED talks to reach literally millions of people in a heartbeat, I’m sure just as much remarkable stuff happens due to conversations that happen at the conference.

So what do you do when presented with a 90 minute break at TED?  How do you actually meet remarkable people?

Susan Cain’s great TED talk on introverts at this year’s TED (it’s already online and has been seem more than a half million times) reminds us that the correlation between intelligence/insight/skill/leadership and the willingness to introduce yourself to total strangers is, according to her, zero.  But I also know that a lot of introverts manage to talk to a lot of people at TED.

How?

(Full disclosure: I consider myself mostly extroverted with some introvert lurking in the wings – I err to the side of extrovert, especially when among people I know well, but when faced with the choice between a cocktail party of people I’ve never met and curling up with a good book….well, the book is looking pretty nice.)

Here’s my visualization of what it feels like at the start of a 90 minute break at TED.  I’m the red dot, the black dots are people, and the blue circles around people are their “gravitational pull” – namely, people I know best / who know me best (whether or not we intend to have a conversation) have a larger gravitational field, meaning I’m more likely to start up a conversation with them – and they are with me – with little effort or social risk.

Put another way, absent a clear plan you’re most likely to spend all your time with the people you know best / who know you best – unless you’re a strong introvert, in which case you’ll be hiding in a corner.

To explain the graphic, my options are:

  1. Walk over to folks who I know a little bit
  2. Walk over to someone I know pretty well
  3. Walk over to a close colleague or friend
  4. Go get some food and likely strike up a conversation with someone on line
  5. Walk up to a group of total strangers and introduce myself
  6. Hide in a corner (aka “stare at my iPhone”)

If you’re an introvert or if these sorts of situations are scary, this schematic might be useful because it presents a lot of options that are less terrifying than introducing yourself to total strangers (option 5).  While that is a great skill to cultivate, of the six options presented here it is clearly the most difficult to pull off and the one you’re likely to avoid completely.  Similarly, path 3 (head straight towards/get pulled towards someone you know really well) is something to be conscious about – no doubt you are being social and folks you know will introduce you to folks they know, but it’s an approach that’s bound to limit your opportunity to meet new, interesting people: if you do just this, you’ll probably spend nearly all of your time with the 5 people you know best.

So if your goal is to meet at least some new people and you’re not a big extrovert, paths 1, 2 and 4 all present themselves as viable options, with a dash of path 3 every now and again as long as you’re being deliberate about it.

(And once you do start up a conversation with people you don’t know well, spend your energy asking them questions and actually listening to their answers.  You don’t have to instantly say something brilliant nor should you spend all your mental cycles worrying about what to say next. Really listen.)

Finally, absent from the diagram (hard to represent visually) is another great option: planning in advance who you want to meet with and making a point of meeting them, either opportunistically or by reaching out before the conference.

If you do find big crowds with lots of expected mingling to be terrifying but something you’d like to improve on, experiment with some of the easier paths, working your way up in terms of “degree of difficulty.”  With success, your fears will abate and the idea of walking up to a total stranger will eventually seem like something you can pull off (hint: they don’t bite).

The other 364 days

You just landed the big invite to that (conference / meeting / working group / brain trust) that’s been your dream.

(Woohoo!!)

The big day arrives.  You go.   You engage in important and meaningful conversation.  You really connect with people.  You feel like you’re really part of something important.

(Woohoo!!)

And then what?

We celebrate the fact that we got in.  We feel exhilarated by the experience of being there.  But what comes of it all is the result of how we engage with our new community the other 364 days of the year.

The test is: the conference / meeting / working group / brain trust invites you to the next meeting. Before jumping back in, ask yourself, “How have I engaged with the group since the last meeting?”  If the answer is “not at all” are you willing to pull the plug and not go back again?

More or less, but not the same

There’s lots of stuff out there about how to make really great powerpoint (and about terrible PowerPoint).  What I’ve observed is that people read these great suggestions and think “I could never do that” (which isn’t true) and use that conclusion to do nothing different.  Because the leap to “No more than six words on a slide.  EVER.” is a big one.

I’m actually a big believer in taking that leap, because once you leap, your audience has no choice but to listen to you, the presenter, instead of pretending that the most important thing up there is the slide (it isn’t).

On the assumption that lots of people won’t make the big leap (yet), here’s a baby step: the amount of words on your slide should NEVER be the same as the amount of words you say.

Ideally your slide has very few words and you have a lot of interesting stuff to say.  Another extreme would be that your slide is full of a lot of really rich content (I admit, I fear this really is “too many words”…) and you just say a few words and let people read.

But when you have a bunch of words and a bunch to say it is totally confusing to your audience.  Are they supposed to read or listen to you?  Not only do they not know, you don’t know!

(And hopefully once you start down this path you’ll end up at 6-word slides.)

The right time

There is a right time to have that direct, elephant-in-the-room conversation with a respected colleague.  The one where you say out loud what both you and she have been thinking.

That time is now.  Right now.  Today.

Conversations swirl around in every which way, between everyone but the two people who need to sit down and talk.  As if that truth is somehow not really out there if we don’t look it in the eye.  As if we can get anything – anything – of substance done if we don’t get this out of the way first.

I promise, it will be a huge relief to everyone to talk about this – that thing that matters most, that thing that’s keeping you from getting from here to there.

These conversations need to be rife with respect and dripping with caring.  You can’t fake wanting the other person to succeed.

And you can’t wait another day.
